Chapter 01 / 7 min
The model you are actually building
What an AI service business is, why it pays before it scales, and the numbers that get you out.
You are not building an app. You are not building an audience. You are selling the removal of a task that a business already hates doing, and you are using AI and automation to deliver it cheaply enough that the margin is yours.
That distinction decides everything else. A product has to be built before anyone can want it. A service can be sold in a conversation and delivered by hand the same week. When you have ninety days and a job, you need the version where money arrives before the build does.
What you sell is an outcome, not software
Nobody buys an automation. They buy the fact that on Monday morning nobody has to sit down and copy 300 rows from one system into another. The tool you use is invisible to them and should stay that way.
- A clinic buys: every missed call is answered and booked within two minutes.
- A law firm buys: intake forms turn into a case summary before the first meeting.
- An e-commerce brand buys: refund requests get handled without a human reading them.
- A recruiter buys: every new CV is scored and filed against the open roles.
Why a service is the right first move
- Cash comes first. You get paid to build the thing rather than funding it out of your salary.
- No audience required. Twenty conversations is enough to start. Twenty thousand followers is not required and does not help much anyway.
- The feedback loop is days, not quarters. You learn what people pay for by asking them for money.
- The asset compounds. Every delivery becomes a template, and the second client of the same type is three times faster.
The numbers that matter
This is the entire financial model of the first year, and it fits in a table. Retainers, not projects, because projects mean you start every month at zero.
| Clients | Monthly retainer | Monthly revenue | What it means |
|---|---|---|---|
| 1 | €800 | €800 | Proof. The idea is real. |
| 3 | €800 | €2,400 | Your job is now a choice. |
| 6 | €1,200 | €7,200 | Full replacement for most people. |
| 8 | €1,250 | €10,000 | You are running a business. |
Eight clients. Not eight hundred. That is the entire distance between where you are and the version of this where the job is gone, and it is why the first client matters so much more than the strategy.
The three ways to deliver
- Done for you. You run the workflow, they see the result. Highest price, highest involvement, best first move.
- Done with you. You build it inside their tools and stay on to maintain it. Good when they have staff to operate it.
- Install and leave. One time build, one time fee. Fastest cash, no recurring revenue. Use it to fund the retainer clients, never as the plan.
The common version
Deciding your service first, then looking for someone who needs it.
Do this instead
Finding what a specific type of business repeatedly pays for, then assembling the service that removes it.
